Book excerpt: Excerpt from Exploiting Opportunities for Technological: Improvement in Organizations In recent years, managers have learned through hard experience that in order to exploit the advantages of new process technologies, they must adapt those technologies - and their ways of using them - to fit the organization and its strategy. But exactly how and when organizations actually make those changes is not well understood. In this paper the authors argue that technological improvement is seldom a steady process. Instead, users of new process technologies tend to alternate between short episodes of intensive change activity, and longer periods of more routine use. Data from European and U.S. firms show that adaptation to new technologies often occurs in a lumpy or episodic pattern. In these settings, the pattern appears to be a natural outgrowth of potent organizational forces that make it difficult to devote attention and energy to adaptation for long periods of time. Examination of several leading Japanese organizations reveals a similar pattern, with one important difference: managers in these operations actively exploit the episodic pattern of adaptation around a given technology. Drawing on these observations, the authors suggest that managing an uneven pace of adaptation can yield important benefits to firms pursuing both efficiency and change. Of particular interest is the ability of promising technology based ventures to recognize and exploit opportunities. Recent research drawing on the Austrian economic theory emphasizes the importance of knowledge, particularly market knowledge, behind opportunity recognition. While insightful, this research has tended to overlook those interrelationships that exist between different types of knowledge (technology and market knowledge) as well as between a firm's knowledge base and its entrepreneurial orientation. Additional shortfalls of prior research include the ambiguous definitions provided for entrepreneurial opportunities, oversight of opportunity exploitation with an extensive focus on opportunity recognition only, and the lack of quantitative, empirical evidence on entrepreneurial opportunity recognition. In this dissertation, these research gaps are addressed by integrating Schumpeterian opportunity development view with a Kirznerian opportunity discovery theory as well as insights from literature on entrepreneurial orientation. A sample of 85 new biotechnology ventures from the United States, Finland, and Sweden was analyzed. While leaders in all 85 companies were interviewed for the research in 2003-2004, 42 firms provided data in 2007. Data was analyzed using regression analysis. The results show the value and importance of early market knowledge and technology knowledge as well as an entrepreneurial company posture for subsequent opportunity recognition. The highest numbers of new opportunities are recognized in firms where high levels of market knowledge are combined with high levels of technology knowledge (measured with a number of patents). A firm's entrepreneurial orientation also enhances its opportunity recognition. Furthermore, the results show that new ventures with more market knowledge are able to gather more equity investments, license out more technologies, and achieve higher sales than new ventures with lower levels of market knowledge. Overall, the findings of this dissertation help further our understanding of the sources of entrepreneurial opportunities, and should encourage further research in this area.

In this paper we reframe the question to focus not on the nature of entrepreneurial opportunity but on how and for whom entrepreneurs undertake disruptive innovations. As to whether entrepreneurs detect or create opportunities, we show with examples that they do both. To reveal how they do so, we examine how entrepreneurial innovators obtain and organize resources for their ventures as part of the opportunity creation process. This theme is grounded in conceptual work on disruptive innovations by Christensen (1997) and work by Penrose on how resources are matched to opportunities by entrepreneurial firms (1995). In the context of three areas of demand growth, we examine how entrepreneurial firms provide innovations to meet demand through opportunity discovery, opportunity creation and by combining the two. This reveals the creative thought and endeavour required to turn possibility into reality. This often involves devising disruptive technological innovations, as shown by examples of opportunity detection and creation among entrepreneurial firms. We begin by looking at varieties of technology that can be used to exploit opportunities in growth markets by multi-national firms. Case profiles show how small resource-constrained firms also address growth opportunities - by developing frugal engineering and business models to launch disruptive innovations. Entrepreneurial firms configure resources in new ways to meet neglected customer needs as part of the act of opportunity creation. We conclude with some questions for future research.
