Book excerpt: Problem Definition: With heightened global uncertainty, supply chain managers are under increasing pressure to craft strategies that accommodate both supply and demand risks. While flexibility is a well-understood strategy to accommodate risk, there is no clear guidance on the optimal flexibility configuration of a supply network that comprises both unreliable primary suppliers and reliable backup suppliers. Academic/Practical Relevance: Existing literature examines the value of flexibility with primary and backup suppliers independently. For a risk-neutral firm, research shows that (a) adding flexibility to an unreliable primary supplier (in absence of backup supply) is always beneficial, and (b) adding flexibility to a reliable backup supplier (in absence of primary supplier flexibility) is always valuable. It is unclear, however, how flexibility should be incorporated into a supply network with both unreliable primary suppliers and reliable backup suppliers. This research studies whether flexibility should be embedded in a primary supplier, a backup supplier, or both. Methodology: We develop a normative model to analyze when flexibility benefits and when it hurts. Results: Compared with a base case of no flexibility, we prove that embedding flexibility in either primary or backup suppliers is always beneficial. However, embedding flexibility in both primary and backup suppliers can be counterproductive because the supply chain performance can decline with saturated flexibility, even if flexibility is costless. A key reason is that the risk-aggregation effect of embedding flexibility in an unreliable supplier becomes more salient when flexibility is already embedded in a backup supplier. Managerial Implications: This research refines the existing understanding of flexibility by illustrating that adding flexibility is not always beneficial. When there is a choice, a firm should prioritize embedding flexibility in a reliable backup supplier.

This paper focuses on supply flexibility, the aspects of flexibility related to the upstream supply chain. Our purpose is to investigate why and how firms increase supply flexibility. Methodology/Approach - An exploratory multiple case study was conducted. We analyzed seven Spanish manufacturers from different sectors (automotive, apparel, electronics and electrical equipment). Findings - The results show that there are some major reasons why firms need supply flexibility (manufacturing schedule fluctuations, JIT purchasing, manufacturing slack capacity, low level of parts commonality, demand volatility, demand seasonality and forecast accuracy), and that companies increase this type of flexibility by implementing two main strategies: quot;to increase suppliers' responsiveness capabilityquot; and quot;flexible sourcingquot;. The results also suggest that the supply flexibility strategy selected depends on two factors: the supplier searching and switching costs and the type of uncertainty (mix, volume or delivery). Research limitations - This paper has some limitations common to all case studies, such as the subjectivity of the analysis, and the questionable generalizability of results (since the sample of firms is not statistically significant). Implications - Our study contributes to the existing literature by empirically investigating which are the main reasons for companies needing to increase supply flexibility, how they increase this flexibility, and suggesting some factors that could influence the selection of a particular supply flexibility strategy.

Book excerpt: This dissertation studies strategies to mitigate the risks associated with operational and strategic decisions of a firm, particularly focusing on project management, product development and procurement decisions. In the first essay we develop two simulation-based methods to evaluate risky capital investment projects that involve managerial flexibility. Many risky projects are characterized by significant demand and operational risks (such as learning curve uncertainty) that are difficult to capture by simple stochastic processes. We propose using system dynamics simulations to estimate the cash flow resulting from these projects and build upon prior work on real options valuation in the decision analysis literature to develop two valuation algorithms. In the second essay we explore the technology investment decisions for platforms in markets that exhibit cross-network effects. We focus on the trade-off firms must make between investing new product development resources to increase a platform's core performance and functionality versus investments designed to leverage the platform's cross-network effects. Abstracting from examples drawn from multiple industries, we use a strategic model to gain intuition about how to make such trade-off decisions under competition. In the third essay, we analyze the optimal procurement strategy of a firm that faces supply and demand risk. In particular, the firm can source from two unreliable suppliers with different delivery characteristics. We study the optimal order allocation policy shaped by the trade-offs between delivery leadtime, reliability and procurement cost. Further, we discuss the value of leadtime flexibility in supply risk mitigation and highlight the role of an inferior supplier in a firm's multi-sourcing strategy. The main contribution of this dissertation to the operations management literature is two-fold. First, it illustrates the role of effective risk mitigation through operational strategies of leadtime flexibility and supply diversification as well as through recognizing managerial flexibility. Second, it highlights the importance of leveraging third-party content development while making technology investment decisions for platforms in two-sided markets.

Book excerpt: We study a hybrid strategy that uses both process flexibility and finished goods inventory for supply chain risk mitigation. The interplay between process flexibility and inventory is modeled as a two-stage robust optimization problem. In the first stage, the firm allocates inventory before disruption happens; in the second stage, after a disruption happens, the firm determines production quantities at each plant to minimize demand loss. Our robust optimization model can be solved efficiently using constraint generation, and under some stylized assumptions, can be solved in closed form. For a canonical family of flexibility designs known as the K-chains, our analysis shows that the optimal inventory decision critically depends on the degree of supply chain flexibility, and the widely studied 2-chain design may not be sufficient to mitigate supply risk. Moreover, the optimal inventory allocations vary significantly under different degrees of flexibility. These observations are verified through a numerical case study of an automobile supply chain.

Book excerpt: When a disruption brings down one of company's manufacturing facilities, it can have a ripple effect on the entire supply chain and threaten the company's ability to compete. In this thesis, we develop an effective disruption mitigation strategy by using both process flexibility and strategic inventory. The model is focused on a manufacturer with multiple plants producing multiple products, where strategic inventory can be held for any product. We propose a new metric of supply chain robustness, defined as the maximum time that no customer demand is lost regardless of which plant is disrupted. Using this metric, we analyze K-chain flexibility designs in which each plant is capable of producing exactly K products. It is demonstrated that a 2-chain design, which is known to be effective for matching supply with demand when there is no disruption, is not robust when there is both disruption and demand uncertainty. However, it is shown that a 3-chain design is significantly more robust and achieves the same robustness as full flexibility under high uncertainty level. We then extend the model to an assembly system and find that investment in process flexibility designs changes the optimal inventory placements. In particular, when the degree of flexibility is high, more inventory is allocated to standard components, i.e. components used by multiple products, but when the degree of flexibility is low, more inventory is allocated to non-standard components.
